Design Real-Time Inventory

Signature problem
Alex Chen47 min readUpdated 835 real interview reports

This is the design that reads as most recognizably Walmart, and it helps to see why before drawing a single box. Walmart's whole edge as a retailer going tech-first is that the same item can be bought from a shelf, from an app, or picked from a fulfillment center for delivery. All three draw down the same physical stock. A system that holds one honest availability number across ten thousand stores and the warehouses and the website, and never lets two people win the same last unit, is not a hypothetical here. It is the Enterprise Inventory view they describe as aisle to app. The interviewer is not checking whether you can recite a generic counter. They want to know whether you understand the shape of a problem they solved for real.

How much the round weighs depends on the level. Below senior it is a light touch, often folded into a low-level design or a coding screen. From senior up it is a genuine, level-gating conversation, run by a principal or staff engineer who acts as a fellow architect rather than an examiner. The prompt starts manageable and grows under you. Now it is not one warehouse but ten thousand stores. Now a doorbuster just went live and a national crowd is reaching for the same item at the same second. Now a store fell off the network and kept selling. Expect the push to land on the parts a retailer feels in its bones. The last unit. The peak. And what the number does when a store cannot phone home.

The Walmart angle
Omnichannel inventory truth is not a warm-up prompt at Walmart, it is the signature engineering problem they are known for, so the bar is higher than a textbook counter. Their Enterprise Inventory system exists to give one unified view of what is in stock across stores, fulfillment centers and online. Their Self-Healing Inventory work is credited with tens of millions of dollars saved by catching imbalances before stock becomes waste.
